Client and context

Mid-market apparel brand, $18M GMV, live on Magento Commerce (Enterprise edition) for six years. NetSuite ERP, ShipBob 3PL, Klaviyo email. Catalog of 4,200 SKUs across 8 collections. US-only at migration time; EU planned for Q3.

Challenge

Magento hosting + license + maintenance running above $120k/yr with extensions stacked up by three different dev shops over six years. Checkout was slow (~4s LCP on mobile), cart abandonment above benchmarks. ERP integration was fragile — inventory sync outages monthly. Organic traffic was flat for 18 months despite content investment.

Brand wanted to replatform to Shopify Plus in time for a summer campaign, with zero traffic loss, inventory accuracy preserved, and mobile speed fixed.

  • Discovery + architecture (weeks 1–3): catalog audit, integration inventory, URL map, 301 strategy, migration SEO plan
  • Custom theme (weeks 2–10): built on OS 2.0, design system mapped to Shopify sections + metafields
  • NetSuite integration: custom app replacing the Magento extension, with idempotent order + inventory sync, observability dashboards
  • Migration SEO track (parallel with build): 4,200 301 redirects, schema parity, canonical reconciliation, staging crawls, sitemap discovery plan
  • Data migration: customers, orders, subscriptions (ReCharge), reviews (Yotpo), gift cards, loyalty points
  • Klaviyo integration: flow rebuild (welcome, abandoned browse/cart, post-purchase, winback)
  • Launch: phased cutover over a Friday night window, with 12-hour on-call + monitoring
